The human advantage

Human retouching
still beats AI.
Every single time.

AI tools promise studio quality in seconds. The results tell a different story - halo artefacts, colour drift, wrong collar joints, no accountability. Here's why human expertise is irreplaceable.

The honest truth about AI retouching

AI tools are impressive.
That's the problem.

AI-powered retouching tools - remove.bg, Photoroom, Adobe's Generative Fill, and dozens of SaaS platforms - have made enormous strides. They're fast, cheap, and good enough for a lot of use cases. We use AI tools ourselves, as part of a larger workflow.

The issue is what they tell you vs. what they deliver. AI tools market themselves as professional-grade replacements for human retouchers. For a single background removal on a product with a clean silhouette, they're fine. But the moment you push them beyond their comfort zone - complex garments, car glass, hair, jewellery, medical devices - the gaps appear. And in e-commerce, those gaps cost you conversions.

A misaligned neckline on a ghost mannequin image doesn't just look wrong - it signals to the buyer that your brand doesn't care about detail. A colour-shifted product photo generates returns. A halo around a model's hair makes your otherwise beautiful product look like a stock photo.

"AI can automate the process. It cannot automate the judgement."

After 17 years and 100,000+ images a month, we've built a workflow that uses AI for speed and humans for judgement. The combination produces results that neither alone can match.

What AI tools actually get wrong

  • 🔴
Hair masking artefactsThe luminosity-based edge detection in AI tools creates visible halos and clipping on fine hair, wispy strands, and flyaways. Every. Single. Time.
  • 🔴
Ghost mannequin misalignmentNeck joint stitching requires spatial reasoning about garment structure. AI tools treat it as a pixel problem - the result is seams, colour jumps, and unnatural collar shapes that make your garment look distorted.
  • 🔴
Colour hallucinationGenerative fill and AI reconstruction invent colour information. On products where colour accuracy is a legal and commercial requirement, this creates returns, complaints, and lost trust.
  • 🔴
No QC - no accountabilityWhen an AI tool produces a bad result, you have no one to call. You re-upload, retry, adjust prompts. When we produce a bad result, we fix it - free, immediately.
  • 🔴
Batch inconsistencyRun 500 images through an AI tool and the outputs will vary in shadow depth, white balance, and edge treatment. Run them through our studio and every image leaves to the same spec.

The hidden cost of AI retouching

What "cheap" AI tools
actually cost you

The per-image cost of an AI tool looks attractive. The total cost of ownership - once you factor in corrections, returns, and lost sales - rarely is.

01
Time spent correcting AI output
Industry surveys consistently show that AI retouching tools require manual correction on 16–29% of output images. If your in-house designer earns £40,000/year and spends 25% of their time fixing AI output, that's £10,000/year in labour correcting a tool you're already paying for.
Avg. correction rate: 1 in 5 images
02
Product returns from colour inaccuracy
In fashion and automotive, colour misrepresentation is the most common cause of returns. AI colour hallucination on even a small percentage of your catalogue can push return rates up by 2–4 percentage points - which at volume translates directly to margin erosion.
Returns cost 3–5× the product margin
03
Marketplace listing rejections
Amazon, ASOS, Zalando, and AutoTrader all have automated image quality checks. Ghost mannequin seam artefacts, incorrect background shades, and halo masking trigger rejection flags. Resubmitting rejected listings means delayed go-live dates and lost ranking momentum.
Every delayed listing = lost rank position
04
Brand perception damage
Buyers cannot inspect products online. Your images are the product. When a fashion brand's ghost mannequin images have visible seams, or a dealership's car photos have colour-shifted paint, the buyer doesn't think "bad AI" - they think "bad brand". Trust, once lost to imagery, is slow to rebuild.
Brand trust is not recoverable per-image

What human retouchers do
that AI cannot

Contextual judgement
A human editor knows when a shadow doesn't match the light source, when a collar shape looks anatomically wrong, when a colour correction is technically correct but visually off. AI applies rules - humans apply understanding.
Brand memory
Your dedicated project manager stores your brand guidelines, preferred shadow depth, background shade, and colour correction style. Every batch arrives back looking like the same photographer shot and edited it - regardless of when or how it was shot.
Quality control that catches edge cases
AI tools fail silently. When an edge case produces a bad result, the file is delivered anyway. Every image we touch passes a human QC check that flags artefacts, colour issues, and inconsistencies before the file ever leaves our studio.
Complex masking AI cannot do
Automotive glass with interior visible. Knitwear with visible texture through semi-transparent areas. Jewellery with layered reflections. These require frequency separation, multiple mask layers, and human spatial reasoning - none of which current AI tools provide.
Accountability and revision
When a result is wrong, we fix it. When an AI tool produces a bad output, there is no one to call, no one responsible, no SLA. For professional clients with real deadlines and real reputations, this accountability gap is not acceptable.
Speed that doesn't sacrifice quality
We process 100,000+ images per month with 24-hour delivery across time zones. Our workflow uses AI for the repeatable steps and human editors for the judgement calls - giving you the speed of automation with the quality of expertise.

We use AI too.
We just don't trust it blindly.

We're not anti-AI. Our workflow uses AI for the mechanical steps - initial background separation, noise reduction, batch white balance - because it makes us faster without compromising accuracy on the parts that matter.

What we don't do is let AI make the final call. Every image that leaves our studio has been reviewed by a human editor who knows your brand, understands your platform requirements, and is accountable for the output.

The AI tool revolution made photo editing accessible. It made it faster. It made it cheaper for the simplest use cases. What it hasn't done - and what current technology cannot do - is replicate the spatial reasoning, contextual understanding, and quality accountability that a skilled human retoucher brings to complex imagery.

That's not a knock on AI. That's just the honest state of the technology in 2026. And it's why brands who care about their product imagery - really care, not just "good enough" care - still choose human expertise backed by intelligent tooling.
